The market
How coaching institutes in India actually operate.
A coaching institute sells a batch, not a course, and the person who pays is not the person who attends. Fees are collected in instalments across an academic year that has two or three hard admission windows, so almost all enrolment happens in a few weeks and almost all revenue risk sits in the months afterwards, when a parent who has paid one instalment decides whether to pay the next. Everything worth building addresses one of those two facts.

Enquiry, in season, from a parent
Enquiries arrive by phone, walk-in and WhatsApp, concentrated into a few weeks around the academic calendar. The parent asks about faculty, results and fees, in that order, and almost never about syllabus.
Counselling and a demo class
The demo or trial class is the conversion event, not the brochure. Institutes that track anything track demo-attended to enrolled; most do not, and cannot say which counsellor or which faculty converts.
Enrolment onto a fee plan
Fees are agreed as a total and paid in two to four instalments across the year, often with a discount for paying in full. This is where the receivables book is created, and it is usually created in a register.
Batch delivery, tests and attendance
A batch runs to a fixed schedule with periodic tests. Attendance and test scores are the earliest signal that a student is disengaging, weeks before anybody mentions leaving.
Parent reporting and instalment collection
The parent is paying and not attending, so their only view of value is what the institute tells them. Institutes that report attendance and scores proactively collect later instalments noticeably more easily than those that send a reminder and nothing else.
Results, then re-enrolment for the next year
Outcomes are published, and the same cohort is sold the next year’s batch. Retention across the year boundary is cheaper than any acquisition, and it is decided by the reporting that happened months earlier.
Integrations
What it has to talk to.
- Attendance capture, in whatever form it exists
- The message a parent actually reads is "present 22 of 24 sessions this month", and it only exists if attendance is recorded daily rather than reconstructed at term end. Where attendance lives on a register, digitising that comes before any messaging, because a report the institute cannot stand behind is worse than silence.
- The test and score record
- Scores are the second half of the parent report and the earliest signal of disengagement. Sending them keyed to the batch average rather than as a bare number is what turns a mark into information a parent can act on, and it is the message that earns the institute the right to send an instalment reminder later.
- The fee schedule and payment links
- Fees are collected in instalments across a year, so the receivables book is a calendar. A reminder that names the instalment, the amount and the due date with a payment link attached collects far more than a general request, and it timestamps the payment against the schedule rather than against a day.
- Separate parent and student contact records
- The parent gets fees, attendance and results; the student gets timetable changes and material. Sending both to one number means either the parent is reading class notices or the student is reading the receivables, and consent for a minor’s data sits with the parent in any case.
Constraints
What changes the build.
- CCPA guidelines on coaching-sector advertising
- The Central Consumer Protection Authority’s 2024 guidelines on misleading advertisement in the coaching sector require claims about successful candidates to carry context — which course was actually taken, for how long, and whether it was paid. A results wall of rank-holders with no course detail is exactly what they address, so the data model has to record the course each named student took.
- The buyer is not the user
- The parent pays, receives the reports and decides on renewal; the student attends and uses the material. They need different messages on different channels, and consent, contact preference and login all have to distinguish them rather than sharing one record.
- Minors’ data
- Most students are under eighteen, so personal data is processed on a parent’s consent and the DPDP Act treats children’s data with additional care. Attendance, scores and any photograph of a class are personal data, and a results page naming a student needs consent recorded against that student rather than assumed from enrolment.
- Seasonality is the operating constraint
- Enrolment collapses into a few weeks. Anything that only works at low volume will fail in exactly the fortnight it matters, and any feature not ready before the admission window has effectively missed a year rather than a sprint.

A worked example
One engagement, in three parts.
- Context
- An institute was chasing second and third instalments by phone, one parent at a time, from a register. The calls were awkward because the parent’s only recent contact from the institute had also been a request for money.
- What was built
- A monthly parent report over WhatsApp carrying attendance against sessions held and test scores against the batch average, sent on the same thread that later carries the instalment reminder and its payment link.
- What changed
- The instalment conversation stopped being cold. The report had already answered the question a parent asks themselves before paying — is this working — so the reminder was administrative rather than a negotiation. Attendance dips also started surfacing weeks before a student left.
What goes wrong
The mistakes we see in coaching institutes.
- Sending the instalment reminder as the only message of the term. It arrives as a demand from an institute the parent has heard nothing else from, and it converts worse than the phone call it replaced.
- Broadcasting admission offers to the parent list of current students. It is a marketing template to an unsegmented audience, which is how a WhatsApp Business number collects blocks and eventually loses its templates.
- Reporting a test score with no context. A mark out of fifty tells a parent nothing without the batch average or the previous score beside it, and an uninterpretable report trains them to stop opening the channel that later carries the fee reminder.
- Sending everything to one number for the family. Consent for a minor’s data sits with the parent, and the student needs timetable messages the parent does not want.

What should a coaching institute send parents on WhatsApp?
Attendance against sessions held, test scores with the batch average beside them, and the instalment schedule. Those three answer the question a paying parent asks silently all term — is this working — and they are what earns the institute the right to send a fee reminder that does not read as a demand.
Does WhatsApp reporting actually improve fee collection?
It changes the conversation more than the calendar. A parent who has been receiving attendance and scores all term treats the instalment reminder as administrative; a parent whose only contact has been requests for money treats it as a negotiation. The reminder itself is the easy part to build and the least important.
Can students and parents be on the same WhatsApp flow?
They should not be. The parent gets fees, attendance and results; the student gets timetable and material. Consent for a minor’s data sits with the parent, and mixing the two means either the student is reading the receivables or the parent is reading class notices and stops reading altogether.
How do we handle the admission-season message volume?
Template approval and number quality are the constraints, not send rate, and both take time. Get templates approved and the number warmed weeks before the window opens — an institute that sets this up in the first week of admissions spends that week waiting for approvals instead of answering enquiries.
Is the free WhatsApp Business app enough for this?
No. Every message described here fires because something happened in another system — attendance marked, a test graded, an instalment falling due — and only the Business API sends template messages on an external trigger. Meta bills per conversation separately from the build, at different rates for utility and marketing.
